The difference:
- Pilot architecture: Quick and dirty, "we'll rebuild it later"
- Production architecture: Properly integrated, scalable, maintainable
What this means practically:
- Connect to real systems from day one (not spreadsheets)
- Build proper error handling and logging
- Document everything as you go
- Set up monitoring and alerts
- Create runbooks for common issues
Yes, this takes longer upfront. But "rebuilding for production" later takes 3x as long and usually fails because momentum is gone.
Week 2: The Real Work Begins
Your pilot should run in production environment with real data, but limited scope.
Example approaches:
- One department instead of the whole company
- One product line instead of entire catalog
- One customer segment instead of all customers
- One workflow instead of end-to-end process
Critical: Everyone involved knows this IS production. It's not a test that might go away. It's the first phase of a permanent deployment.

Wrong metrics:

Right metrics:

The decision framework:

- If ROI is negative: Kill it or pivot dramatically (don't keep running the pilot)

- ✅ Team confidence (they've seen it work in real scenarios)
- ✅ Executive buy-in (because you showed results, not potential)
That's the difference between a pilot that leads to transformation and a pilot that leads to PowerPoint decks about "lessons learned."
The Real Question
If your AI pilot has been running more than 60 days and you haven't moved to broader deployment, ask yourself honestly:
Are you gathering data or avoiding decisions?
